what all is needed to do this... and what does each replacement part do for the conversion.
I work for an automotive supply company that I can special order from... trying to come up with a kit here that can benefit all of us if there isn't already someone doing this...

The only thing you "have to" do is the service ports
Pep Boys sells an adapter kit that changes the R-12 screw on fittings to R-134 quick connects and a fill hose and bottle.
The things you "should" do is replace the Orifice Tube, dryer and all the o-rings and then pull a vaccum on the system for 10 or 15 minutes to drain out the old system.
Additionally Castrol (or DuPont - I can't remember) has a chemical flush that you blow through.
It's going to be tough to make a one size fits all type of kit.

There is a TSB that lists a kit for the conversion and says which compressors are compatible. IIRC when I looked up the kit it was like $300 and included more than just new fittings.

You don't have to change o-rings if you don't disturb them.
As it turns out, the mineral oil used in R12 systems seeps into the old o-rings and provides extra sealing. That was something that surprised the entire industry when discovered, a few years after retrofits began.
